The Backlog Is Empty. Now What?
I built more internal tools in the last three months than I did in the previous two years.
Monitoring automation that watches vCenter health and posts structured alerts to Teams. Deployment scripts that standardize ESXi host builds across client environments. A documentation generator that crawls running configs and produces network topology maps. Migration pre-check tooling that validates VM compatibility before a Broadcom-to-Proxmox cutover. Config validators for firewall rulesets that flag shadowed rules and expired permit entries.
These weren't moonshot ideas. They were all sitting in a backlog. Some had been sitting there for three years. AI tooling made them completable in afternoons instead of quarters.
The Productivity Curve Everyone Saw Coming
This pattern is everywhere right now, not just in my practice.
Bloomberg reported in February 2026 that "AI Coding Agents Like Claude Code Are Fueling a Productivity Panic in Tech," citing engineering leads who described output increases that made their prior sprint velocities look like rounding errors.
A Faros AI study found that teams with high AI adoption complete 21% more tasks per sprint. That sounds great until you read the next line: PR review time increased 91%. Output went up. The bottleneck just moved downstream.
A Fortune/BCG study from March 2026 coined the term "AI brain fry," reporting that AI-augmented workers were more exhausted, not more productive, because the tool raised the floor on what was expected without raising the ceiling on capacity.
And then there's the METR randomized controlled trial, which found that developers using AI tools took 19% longer on tasks than those working without them. That one surprised a lot of people. It shouldn't have. More output doesn't mean faster output when you're spending half the time reviewing, correcting, and debugging what the tool generated.
The numbers contradict each other because they're measuring different things. More tasks completed. Slower individual task time. Higher exhaustion. These can all be true simultaneously.
The Question Nobody Is Asking
So here's what I keep thinking about. All that backlog I burned through? It's gone now.
Internal tooling. Automation scripts. Tech debt cleanup. Documentation. Config standardization. These are finite categories of work. They accumulate over years of "we'll get to it," and AI let us get to all of it in a compressed window.
What happens when every team has cleared their "nice to have" list?
I haven't seen anyone writing about this. The entire AI productivity conversation assumes the backlog is infinite. It isn't. The infrastructure backlog at a 200-person company is large but bounded. Once you've automated your monitoring, standardized your deployments, documented your network, and validated your configs, the list doesn't magically refill.
The Bar Moves
One possibility: the work gets harder. When the easy backlog clears, new categories emerge. AI agent orchestration. Continuous optimization loops. Self-healing infrastructure. The backlog refills with higher-order problems that were previously unthinkable because the prerequisite work hadn't been done.
This is the optimistic read. You cleared the foundation, now you can build the second floor.
There's evidence for it. Teams that finished their automation backlogs are now building things like predictive capacity planning and drift-detection systems. Work that requires the tooling they just built.
The Headcount Question
Another possibility, and the one that keeps showing up in earnings calls: if three people can do what ten people did, leadership asks why the team is still ten people.
Forrester is predicting that enterprises will defer 25% of AI spend into 2027 because the ROI math isn't landing the way the pitch decks promised. Atlassian, Salesforce, and Oracle have all cut headcount in the last twelve months while simultaneously increasing AI investment. The message is clear: the tools stay, the people leave.
This hits infrastructure teams hard. If one engineer can now manage the monitoring, automation, and documentation that used to require a three-person ops team, the budget conversation changes fast.
The Quality Ceiling
The third possibility is subtler. Output stays the same. Quality goes up.
That 91% increase in PR review time from the Faros study isn't a failure. It's the bottleneck revealing itself. When you can generate code faster, review becomes the constraint. The work doesn't disappear. It shifts from creation to verification.
Gartner reported that 50% of organizations will require AI-free skills assessments by 2027. Not because they're anti-AI, but because they need to verify that the people reviewing AI output actually understand what they're looking at.
Same work, done better, reviewed harder. That's not a productivity gain. It's a quality gain. Those are different things with different budget implications.
What Actually Happens
All three. Unevenly.
Smaller shops benefit most. If you're a five-person infrastructure team at a mid-market company, your backlog-to-headcount ratio was already stretched thin. AI lets you clear work that was never going to get staffed. The backlog empties, and the result is a better-run environment with the same team.
Larger organizations hit the review bottleneck first. More output, same number of senior engineers to review it. The PR queue grows. The approval cycle lengthens. Productivity gains on paper, throughput gains nowhere.
The real variable is leadership interpretation. Does "backlog cleared" mean "we can cut" or "we can finally build the things we never had time for"? That decision has nothing to do with AI capability and everything to do with whether the people making budget decisions understand what infrastructure teams actually do.
The Structural Problem
The backlog was never the constraint. It was a symptom. The constraint was always what leadership decided was worth building. AI didn't change that equation. It just made the decision harder to avoid. When the excuse was "we don't have bandwidth," everyone could nod and move on. Now the bandwidth exists. The question of what's worth doing is sitting on the table, and it needs an answer.
